Beyond Content: Why the Future of Live Learning Is Human Connection

The Connection Problem Nobody Predicted
Remote and hybrid work offer real, well-documented benefits, like flexibility, autonomy, reduced commuting, and improved work-life balance. Employees value these benefits, and organizations ignore that reality at their peril: Pew Research Center found that nearly half of remote and hybrid workers say they would be unlikely to stay in their current job if remote work were no longer an option.

But something is also going wrong. Gallup's 2025 data reveals a striking paradox: employees working fully remotely report the highest engagement levels, yet they are the least likely to be thriving and the most likely to experience daily stress. The work is getting done, but engagement and wellbeing are pulling in opposite directions. The difference, research suggests, lies in the relational and social aspects of work that remote arrangements make harder to sustain. The work is getting done but the people aren’t necessarily doing as well.

This isn't simply a remote-work problem. As Robert Putnam documented in Bowling Alone, Americans have been experiencing a gradual erosion of social capital for decades as evidenced by declining civic participation, weakening community ties, and fewer sustained relationships outside the home. Remote and hybrid work didn't create this trend. It accelerated it, and made its effects more visible inside organizations.
But the organizational dimension is real and consequential. A 2023 U.S. Surgeon General's report described an "epidemic" of loneliness and isolation. Research from Emanuel, Harrington, and Pallais, published in Science, documents the ties between remote work, reduced social contact, and measurable mental health effects. And a consistent finding across multiple studies is that hybrid workers — those who split time between home and an employer location — fare notably better on wellbeing and satisfaction than those who are fully remote.
So in an era when work can happen anywhere, what are we losing when people rarely gather? And what role, if any, can learning play in recovering it?
One Problem Solved, Another Revealed
Organizations often assume that if communication continues, connection will follow. It doesn't, and the distinction matters. Digital tools are exceptionally effective at supporting planned interactions and task-related communication. They are far less effective at creating the spontaneous encounters through which trust, community, and shared understanding tend to emerge. Think about what the office water cooler actually provided — and it was never about the water. Its value was the unplanned interaction it enabled: casual conversations before meetings, chance encounters in hallways, and quick exchanges while grabbing coffee. (And for those of a certain age, outdoor spots where some gathered for short smoke breaks.) These moments allowed information to travel, relationships to form, and trust to develop informally. Employees learned who knew what, who could be counted on, and how things really worked. None of this appeared on any learning plan, yet it was often critical to how people solved problems, navigated uncertainty, and felt connected to their organizations.

Consider a new hire trying to understand why a particular process works the way it does, or a mid-career employee trying to figure out who to call when a cross-functional project stalls. In an office environment, these problems often solve themselves through proximity — a conversation overheard, a colleague pulled into a hallway chat, an introduction made over lunch. In a fully remote environment, the same employee may have access to every policy document and communication tool available, yet still lack the contextual knowledge to act effectively. Organizations didn't lose access to information when work went remote. They lost access to context.
As Emily Peck noted in Axios, simply returning people to offices doesn't automatically solve this. Just sitting next to someone doesn't create belonging. What matters is meaningful interaction – which requires intentional design, not just physical proximity.
The Cost of Lost Weak Ties
Remote work tends to sustain close relationships with immediate teammates while quietly eroding the broader network of connections built through casual encounters and physical proximity. Sociologists call these "weak ties", the acquaintances, cross-functional colleagues, and professional contacts who sit outside our inner circle but often provide valuable information and opportunities.
Weak ties matter because they serve as bridges connecting people across teams, functions, and silos. They carry ideas and expertise to places those ideas wouldn't otherwise reach. In healthy organizations, employees solve problems not only because they know the answer themselves, but because they know who does — and they can reach that person. When weak ties erode, organizations become less connected, less adaptive, and less innovative. Knowledge pools in silos. Cross-functional collaboration becomes more effortful. Newcomers absorb organizational culture more slowly, if at all.
For learning and development professionals, the implications are direct: much of what employees learn at work happens outside formal training, in conversations, observations, mentoring relationships, and shared problem-solving. Research consistently suggests that remote work makes these interactions more scheduled, more transactional, and more task-focused. This weakens the informal learning infrastructure, often invisibly.
Work Has Always Been a Social Experience
This matters because the need for social connection isn't simply a preference — it's a fundamental human motivation. Baumeister and Leary's Need to Belong theory argues that people have a basic drive to form and maintain meaningful relationships. Deci and Ryan's Self-Determination Theory identifies relatedness — the need to feel connected to others — as one of three core psychological needs, alongside autonomy and competence. Social Identity Theory suggests that people derive part of their identity and self-esteem from membership in groups, teams, and communities. Work, in other words, has never been only about tasks and compensation. It also offers identity, recognition, relationships, and belonging. When those elements weaken, engagement and wellbeing diverge – and this is exactly what Gallup's data shows.
This perspective is central to Wenger's Communities of Practice (CoP) framework, which views learning as a social process. People learn not simply by acquiring information but by participating in a shared practice. Through that participation, they develop knowledge, relationships, and professional identity. CoPs are not just means for sharing knowledge; they are environments where people negotiate meaning, establish norms, and develop a sense of belonging. Seen this way, workplace loneliness and disconnection aren't just HR problems – they’re learning problems. When opportunities for participation and relationship-building decline, organizations risk weakening the very conditions through which expertise develops, knowledge spreads, and professional identity takes shape. And they always have been. Even before remote work became widespread, apprenticeship, mentorship, guild structures, and cohort learning were explicitly about socialization and identity formation, not just content transfer. Connection has always been part of how live learning works. What's changed is that it's now the primary justification for gathering at all.
Learning as Connection Infrastructure
We no longer need classrooms simply to distribute information: AI, search, performance support, and digital learning have made knowledge more accessible than ever. If content is increasingly available on demand, why are we still bringing people together?
Because they recognize that learning has always done more than deliver information. Research from social learning, collaborative learning, Communities of Practice (CoPs), and leadership development all points to the same conclusion: people learn more effectively when they learn with and from one another. They ask questions, compare perspectives, solve problems together, and develop a shared understanding of their work. Just as importantly, they build relationships that matter. Participants leave with new contacts, broader networks, greater trust, and a stronger sense of belonging—outcomes that rarely appear in a course description but often have lasting value. As the CoP research notes, participation does more than transfer knowledge; it helps people develop professional identity and become part of a community. In other words, the most valuable outcomes of a learning experience are often not the content participants remember. They are the conversations they had, the people they met, and the relationships they continue to draw on long after the event ends.
This makes learning one of the few organizational mechanisms intentionally designed to create connection at scale. In a distributed work environment, where the informal infrastructure of connection has weakened, that function becomes strategically significant.
The New Purpose of Live Learning
What Changed — and What Didn't
Historically, organizations gathered people together partly because information could only be delivered efficiently in person. The classroom was, among other things, a content-delivery mechanism. That function has largely migrated elsewhere, to digital platforms, performance support tools, and increasingly to AI.
What remains, and what live learning is uniquely positioned to do, is create the conditions for human interaction that digital tools replicate poorly: discussion, shared problem-solving, spontaneous exchange, collective sensemaking, and the gradual development of trust. These are the outcomes that change how people work together after the event ends. They are also the outcomes most at risk in a distributed work environment.
The most effective live learning no longer competes with digital learning. It complements it, providing the human interaction that asynchronous tools cannot easily replicate.
Rethinking Design Priorities
If the primary value of live learning is connection, design priorities should change accordingly. The right starting question is no longer "What content should we cover?" It is "What interactions should we create?".

A useful test: If every participant received the content before the session, what experiences would still justify bringing people together? The answer reveals the real purpose of the event — and should drive every design decision that follows.
Virtual and In-Person: Different Affordances, Same Goal
For many learning professionals working in global or distributed organizations, gathering everyone in the same physical location isn't an option. Fortunately, connection doesn't depend on sharing the same room. It depends on creating genuine opportunities for participation.
That said, virtual and in-person environments offer different affordances, and being honest about those differences matters for design.
Virtual live learning can create real connection through breakout discussions, peer coaching, collaborative workspaces, shared reflection, and follow-up activities that extend the experience beyond the scheduled session. Done well, it builds relationships, surfaces diverse perspectives, and creates a sense of shared community across geography. What it does less easily is support the spontaneous, unstructured interaction that happens before and after sessions, during breaks, over meals, or in the margins of a conference. Those informal moments are often where trust deepens and weak ties form.
Face-to-face events carry these informal affordances naturally. The hallway conversation, the shared meal, the chance encounter between sessions — these are not incidental to the learning experience. For distributed teams that rarely gather, they may be the point.

Neither format is inherently superior. The question is whether the design — in whatever environment — intentionally creates the participation, interaction, and relationship-building that support lasting learning and connection. Conclusion: More Human, Not Less
Remote work is here to stay. Digital learning will continue to expand, and AI will keep making information easier to access. None of these developments eliminate the human need for connection — and none of them do what live learning, at its best, is designed to do.
The Gallup paradox that opened this piece — high engagement, low wellbeing, among fully remote workers — is a signal worth taking seriously. It suggests that task absorption and human connection are not the same thing, and that organizations optimized for the former while neglecting the latter will eventually pay a price in retention, culture, collaboration, and the quiet erosion of the shared understanding that makes organizations work.
Live learning — whether face-to-face or synchronous virtual — is uniquely positioned to address this. Not because it delivers better content, but because it creates the social conditions under which learning, trust, and adaptation actually occur. It provides what distributed work has made scarce: intentional, structured opportunities for people to encounter one another, build relationships, and become part of something larger than their immediate team.
Maybe the future of live learning isn't really about learning at all. Maybe it's about connection: creating the human conditions under which organizations can learn, adapt, and hold together.
The programs that prove impact consistently are built for humans, not just scaled for efficiency — and that distinction matters more, not less, as AI enters the picture.
